# Why your creative KPIs are always a month out of date
In October 2023, we were running a weekly management meeting and the creative KPIs on the dashboard were showing September numbers. It was not the first time. It was not a one-off glitch. It was the default state, and we had all quietly stopped trusting those numbers without saying so out loud.
This is nearly universal across operations where creative performance is tracked. The ad team updates the dashboard when they remember. The weekly review proceeds on the assumption that the data is current. It is not.
Why this keeps happening
Creative reporting is almost always manual. Someone pulls numbers from the advertising console, pastes them into the dashboard, formats the cells. That person has other work. The pull slips a week. Then two. By the time someone flags it in a meeting, the numbers are six weeks stale and the team has been making decisions, including budget decisions, on the wrong data.
The second reason is ownership ambiguity. In most operations, nobody is explicitly responsible for creative KPI freshness. The ad manager owns campaign performance. The creative team owns asset production. Reporting lives in the gap between them. When something lives in the gap between two teams, it gets done last or not at all.
The third reason is that stale data does not announce itself. A dashboard showing September data in November looks like a functioning dashboard. Numbers are present. Charts are populated. Nothing screams "this is wrong." The team reads the numbers and acts on them, or more often, avoids acting because the numbers feel uncertain in a way nobody can quite articulate.
What it costs
The cost is not dramatic in any single week. That is why it persists. No one week feels like a crisis. But over a quarter, you have made campaign continuation decisions, creative refresh decisions, and budget allocation decisions on numbers that were reflecting last month's reality. A creative that was underperforming when the data was pulled may have been paused and replaced with something worse. Or it may still be running when it should have been cut weeks ago.
The harder cost is the erosion of trust in the dashboard itself. Once a team learns that creative KPIs are unreliable, they stop using them. The reporting becomes theater: numbers on a screen that no one actually uses to make a decision. Every other metric in the dashboard gets quietly discounted because the team now knows the system can lie.
What the fix actually requires
Three things, in this order.
First, assign ownership. One named person is responsible for creative KPI freshness. Not "the ad team." One person, named in the dashboard or the meeting template, whose job it is to ensure the pull happens before the weekly review. If it did not happen, they say so in the meeting and explain why.
Second, automate the pull. Most advertising platforms have API access or scheduled export options. Connecting the advertising console to a Google Sheet via a scheduled script or a tool like Supermetrics removes the "someone needs to do this" step. The pull happens automatically. The data is fresh by default. You still need a human to own the exception handling when the connection breaks, but the routine pull is no longer a manual burden.
Third, add a data freshness indicator. This is the thing most teams skip because it feels redundant once automation is in place. It is not. Automation breaks. APIs go down. Credentials expire. A "last updated" timestamp on every section of the dashboard means a stale pull is visible at a glance. You see it before you start reading the numbers, not after you have already made a decision.
The timestamp should show date and time, and it should be part of the weekly review agenda. A standing item: "Is creative data current?" Yes or no, then move on. If no, the creative section of the meeting is deferred. This sounds harsh. In practice it takes thirty seconds and it changes the behavior of whoever owns the update, because now not updating means the entire creative review gets skipped and that becomes their problem to explain.
What the meeting looks like after
The creative KPI review is short when the data is clean. You look at which assets are converting, which are not, what changed since last week. You make a call. You move on. The review takes ten minutes instead of being the section of the meeting where everyone avoids eye contact because nobody trusts the numbers.
Stale data is not a technology problem. It is a process problem with a clear owner, a clear cadence, and a clear accountability mechanism. Those three things are all it takes.
