The Situation

Ludus Bellum is a hybrid business operating across both digital and physical product lines, related to the Wargames Delivered portfolio (also trading as WSG, JDR Brands, JDR Distribution LLC). The dual-model created operational confusion -- digital fulfilment and physical supply chain were being managed as one operation when they required fundamentally different systems and cadences.

When we engaged, the operational structure had not separated digital delivery from physical supply chain management. The result was inconsistent delivery on both sides and a team without clarity on which processes applied to which product type.
